What Six Months of Annotation Revealed

The blunders clustered in three categories. The structure was identical in each.

Three different domains — a purchase, a social commitment, a time plan — and the same failure mode. In each case I had one option in mind and never generated a second. The decision journal made this visible because the annotation format forced me to name what I had actually considered. The answer, repeatedly, was: one thing.

Why the First Move Is Rarely the Best Move

There is a reason chess teachers drill candidate moves into beginners from the first lesson. The first move that occurs to you is usually the most obvious one — the capture, the threat, the piece that happens to be looking at something. Obvious moves are not always bad. But they are rarely compared against anything, which means you have no way of knowing whether a quieter, less visible alternative would have been stronger.

The same holds for domestic and financial decisions. The first option that surfaces is usually the one triggered by recency, convenience, or emotional salience. The bookshelf caught my eye because I had been thinking about hallway storage for a week. The workshop got a yes because the invitation arrived when I was feeling socially generous. None of these were irrational in the moment. They were unexamined. The candidate move habit is not about making better individual calculations. It is about ensuring that calculation happens at all, by forcing a comparison between at least two positions before you commit.

The Three-Option Minimum Rule

I built a protocol after the December entry. The rule is simple: before committing to any decision above a threshold I set for myself — $100 spent, a calendar block longer than two hours, or a recurring commitment — I must generate at least three candidate moves and write them down.

Three, not two, because two is a coin flip. Two options tend to be framed as yes-or-no, which is not a comparison of positions but a referendum on a single idea. Three forces a genuine alternative into the field. The third option is often the one that surfaces the assumption you didn’t know you were making.

For the bookshelf, the three candidates would have been: (1) buy the shelf I saw, (2) wait one week and check three other sources for a shallower profile, (3) reorganize the existing hallway cabinet to absorb the storage need without a new purchase. Option 3 would have taken thirty minutes to evaluate and would have revealed that I needed roughly two cubic feet of storage, not the seven the new shelf provided.

For the workshop, the candidates would have been: (1) attend the full session, (2) attend the morning only and leave before the group lunch, (3) decline this one and propose a one-on-one walk the following weekend. Option 2 would have preserved the social connection while protecting the afternoon.

For the Sunday plan, the candidates would have been: (1) attempt all five tasks, (2) schedule three tasks and leave two as optional fill-ins, (3) schedule two tasks and designate the rest of the day as deliberate recovery. Option 3 would have matched the energy budget I actually had.

In each case, the third candidate was the one that changed the decision. The first two options framed the choice as a matter of degree — how much, how fast. The third reframed it as a matter of kind — what is this decision actually for?

The Scoring Grid

Generating candidates is only the first half of the protocol. The second half is scoring them against named criteria before committing. I use a grid with four criteria, scored 0–2 each, for a maximum of 8 points per candidate. The criteria shift slightly depending on the domain, but the structure stays put.

For household purchases: (1) Does it fit the space I actually have? (2) Does it solve a problem I can name in one sentence? (3) Can I afford it without adjusting this month’s savings rate? (4) Will I still want this in twelve months, or is it responding to a temporary condition?

For time commitments: (1) Does this fit the energy budget I have on that day? (2) Does it serve a relationship or goal I am actively maintaining? (3) What is the recovery cost — how long until I feel baseline again? (4) If I say no, what is the actual consequence?

For financial decisions — whether to rebalance, increase a contribution, or move money between accounts — the criteria pull from a slightly different shelf. I score against time horizon, risk tolerance, and whether the move aligns with a plan I have already written down rather than a reaction to market movement I read about that morning. For macroeconomic context — whether inflation or interest rates should shift my scoring weights in a given quarter — I pull time-series data from FRED Economic Data at the Federal Reserve Bank of St. Louis. If I am deciding whether to accelerate a planned purchase before a price increase or hold off, the inflation series gives me a number to anchor the criterion instead of relying on vibes. The grid forces external data into the decision before the gut gets a vote.

The scoring is not precise. It is a two-minute exercise on a notecard. But it forces the candidates to compete against each other on named dimensions rather than against the default of whatever I was going to do anyway. In practice, the highest-scoring candidate wins about 70% of the time. The remaining 30% — where the grid result contradicts my instinct — is where the journal gets interesting.

The Weekly Review as Post-Mortem

Once a week, usually Friday evening, I open the journal and read it the way I would read an annotated game. I look at each decision, the candidates I generated, the score, and the symbol I assigned. Then I ask one question: was the evaluation correct?

This is the post-mortem practice. In chess, a post-mortem is the analysis players do immediately after a game, often with the opponent, going through each move to find where the assessment was wrong. The value is not in confirming what you already know. It is in finding the move you evaluated as strong that turned out to be weak, and understanding why your calculation failed.

My Friday review has caught several mis-evaluations. A purchase I scored as strong (!) in October because it fit the space and solved a named problem turned out to be dubious (?) by December — the problem it solved was one I had already solved another way and hadn’t noticed. A social commitment I scored as weak (?) because it cost me a Saturday turned out to be strong (!) because it led to a working relationship that mattered six months later. The post-mortem corrects the evaluation, not the decision. The decision is already made. But the corrected evaluation sharpens the next scoring grid.

This is where the practice compounds. Each weekly review refines the criteria, which refines the scoring, which refines the candidate generation. After six months, my candidate lists are better not because I am smarter but because the post-mortems have taught me which criteria I consistently over-weight (convenience, short-term comfort) and which I consistently under-weight (recovery cost, long-term fit).

What the Protocol Looks Like in Practice

Here is a real entry from March of this year, lightly edited for clarity.

Decision: Whether to renew a $180 annual software subscription I have used for two years but opened only four times in the last six months.

Candidate moves:

  • (1) Renew — the cost is low relative to annual income, and I might need it. Score: 1+0+1+0 = 2/8.
  • (2) Cancel — I am not using it, and the $180 is better directed elsewhere. Score: 2+2+1+1 = 6/8.
  • (3) Cancel and redirect the $180 to a tool I actually use weekly. Score: 2+2+2+2 = 8/8.

Decision played: 3. Cancel and redirect.

Symbol: ! (strong move — the redirect forced me to name what I actually needed, which was a better note-taking tool, not a general-purpose subscription I was keeping out of inertia.)

Post-mortem note (one week later): No regret. The redirect went to a tool I have opened every day since. The criterion that did the most work was (2) — does it solve a problem I can name in one sentence? I could not name the problem. That should have been the first signal.

The entry took four minutes to write. The decision took two. The total time cost — six minutes — is less than the time I would have spent rationalizing the renewal over the next twelve months.

The Candidate Move Worksheet

Below is the one-page worksheet I use, adapted for any decision above your own threshold. You can draw it on a notecard in under a minute.

Line 1 — The decision (one sentence): What am I deciding right now?

Line 2 — Threshold check: Is this above my candidate-move threshold? (Mine: $100, two hours, or any recurring commitment. Set your own.)

Line 3 — Three candidate moves: Write three options. The third must be substantively different from the first two, not a variation. If you cannot generate a third, you have not framed the decision broadly enough — widen the question.

Line 4 — Scoring grid: Four criteria, 0–2 points each. Pick criteria that fit the domain (purchase, time, finance). Score all three candidates against all four criteria. Write the totals.

Line 5 — Decision: Play the highest-scoring candidate. If you want to override the grid, you may — but write one sentence explaining why. The override is allowed. The unexamined override is not.

Line 6 — Symbol: Assign your evaluation now (!, ?, ??) and revisit it in one week. The symbol may change. That is the point.

Line 7 — Post-mortem date: Schedule the review. One week for small decisions, one month for larger ones. Write the result next to the original symbol.

What the Worksheet Changes

The protocol does not make me a perfect decision-maker. My journal still contains blunders. But the blunders are now a different kind — they are errors of evaluation, not errors of generation. I generated three candidates and scored them honestly, but I weighted the wrong criterion or misjudged the time horizon. Those are correctable. The old blunders — playing the first move I saw — are not correctable because there is nothing to correct. There was no process to refine.

The difference between a player who annotates their games and one who does not is not talent. It is the willingness to look at the move, name why it looked good, find the refutation, and write both down. The candidate move worksheet is that discipline in domestic form. You will likely find, as I did, that the hardest part is not the scoring. It is the third candidate. The first two come easily — they are the obvious move and its negation.
